What happens when the AI system produces a wrong answer? Who is accountable for reviewing outputs? How is the model updated, and who approves that decision?
If these questions don't have clear answers before you go live, you're not ready. Governance doesn't need to be complex — a lightweight framework agreed upfront is far more effective than improvising under pressure when something goes wrong.
At minimum, you need documented answers to five questions: Who owns the system's outputs? How will performance be monitored on an ongoing basis? What is the process for updating or rolling back the model? Are there categories of decision where human review is mandatory, regardless of the AI's output? And does your use case engage any sector-specific regulation — financial services, healthcare, or data protection obligations — that requires specific controls?
What good looks like: A concise governance document covering accountability, oversight, escalation, and compliance — agreed by both technology and business leadership before deployment begins.

Step 5: Build a Clear Business Case with Measurable Outcomes
"We want to use AI to improve efficiency" is not a business case. Before committing meaningful resource, you need to be able to complete this sentence with specifics: We want to achieve [outcome] by [date], delivering [quantified value], measured by [metric].
For example: We want to reduce average customer onboarding time from 14 days to 5 days using AI-assisted document processing, delivering an estimated £400,000 in annual operational savings, measured by average onboarding cycle time. Or: We want to reduce first-line support ticket volume by 30% using an AI triage system, freeing capacity for higher-value work, measured by weekly ticket volume and resolution time.
That specificity does three things. It forces genuine clarity about the problem being solved. It creates the benchmark for measuring success. And it gives you the data needed to justify continued investment — or to make a rational decision to stop and redirect.
What good looks like: A one-page business case with a clear problem statement, a defined target state, quantified projected value, and named success metrics.
